Merchandising, BOM & Pre-Production: practical industry application

Pre-production intelligence aligns commercial promise with technical readiness. It controls critical path, material quantities, approvals, capacity, testing, risk, PP actions, and change impact so bulk starts only when prerequisites are genuinely ready.

Execution procedure

  • Build the time-and-action plan backward from shipment, including development, approvals, purchase, testing, PP, pilot, cutting, sewing, finishing, inspection, and logistics.
  • Create a coded BOM with material specification, color, size applicability, supplier, consumption, wastage, MOQ, lead time, price, certification, and approval status.
  • Track lab dip, strike-off, print, embroidery, trim, fit, size set, PP, TOP, testing, and packaging approvals with due dates and dependencies.
  • Conduct a cross-functional PP meeting using actual approved files and physical standards; assign actions and release gates.
  • Run pilot or first-output validation and permit bulk only after critical risks and missing approvals are resolved or formally authorized.

Practical case

  • A zipper passes appearance approval but fails pull strength near PP. Quarantine the lot, assess alternative approved supply, repeat required tests, calculate delivery impact, and prevent cutting dependent components until disposition.
  • Update the supplier risk and test timing for future orders.

Operational limits must follow the approved buyer specification, product risk assessment, legal requirements, and calibrated test method. The approved tech pack takes precedence over general guidance.
